Xperts Global Sales CRM

How We Built Our Own CRM at Xperts Global

A sales platform shaped by the people who use it every day, bringing leads, follow-ups and client conversations into one place.

Built in-house

Why we built our own

We built our own CRM because no off-the-shelf tool matched the way our sales team actually works. Leads lived in spreadsheets, follow-ups lived in people’s heads, and every client conversation was spread across email, chat and calendar apps. Each tool did its job, but nobody could see the whole picture.

We also set ourselves one rule: the people who use the system every day should shape it. Instead of bending our process to fit a product, we built the product around our process, one request at a time, with feedback from the team that uses it daily.

One system, many teams

One system for several lines of business

01

Separate spaces for each business

One CRM now serves several lines of business, and each one gets its own space. Every team sees only its own leads, call records and counts, so nothing is mixed up and nobody has to filter through another team’s work.

02

Different forms and pipelines

The forms and pipelines differ too. Some businesses need the full journey of approval, agreement and signing. Others work with a shorter pipeline where the manager can set any stage directly.

03

Business switcher

A business switcher at the top of the page lets people move between the businesses they have been given, and adding a new line of business is a setting rather than a rebuild.

At the heart of the system

The Lead Tracker and status pipeline

The Lead Tracker is the heart of the system. Every lead sits in a clear stage, from the first submission through approval, agreement and signing to a finished installation, and each stage has its own tab with a live count. Employees submit their leads, managers review them and move them forward, and the system keeps a history of every change.

01

Assignment and monthly view

Managers can assign a lead to any team member, and a month picker shows only the leads added in a chosen month.

02

Lead conversations and files

Every lead has a comment thread where people can attach images and documents and pin the two notes that matter most.

03

Ready-to-send approval details

When a request needs to go to the approval team, one click copies the lead’s details in the exact format they expect.

04

Consistent conversion numbers

The dashboard reads its conversion rate from the same stage counts the tracker shows, so the two always agree.

Conversations beside the work

Email, chat and meetings in one place

01

Email from the lead

Each employee connects their own Gmail once, and from then on they can write to a client straight from the lead, with their own name and address showing on the message, and see their email history with that client right there.

02

Team chat

Team chat sits beside the work, with direct messages, groups, file sharing and profile pictures, and new messages appear as desktop pop-ups.

03

Calendar and meeting reminders

Meetings connect to Google Calendar and Google Meet, and follow-up reminders ring ten minutes before the scheduled time so no call is forgotten.

Numbers that matter

Dashboard, commission and call records

01

Performance dashboard

The dashboard gives each person the numbers that matter to them: leads generated, active deals, commission earned and conversion rate, for today, the last week, the last month, all time or any month they pick. Employees see their own results, and managers see the whole business.

02

Private commission tracking

Commission is tracked in the same place. Managers record it against a rate card, and every employee can see their own earnings but nobody else’s.

03

Call records and working day

Calls are logged with an outcome in a small desktop app as well as on the web, and daily counts follow US Eastern time, so the numbers match the working day of the clients we call.

What comes next

What we learned, and what comes next

The biggest lesson was to build small and listen closely. Almost every feature in the CRM began as a message from the team saying “this keeps happening”, and the ones people use most are the ones that removed a repeated manual step.

We are not finished. Better reporting, more automation around follow-ups and smoother hand-offs between teams are next on the list. If you are building your own sales operations and want to compare notes on how we approached it, we would be glad to hear from you.
